A Delivery Risk Plan for a Scope Dispute Raised Mid-Review

AI-Autonomy / Agentic AI Human-Governed Autonomy Professional Services

What it does

Scope change disputes surface late in a consulting engagement, usually when a deliverable is already in review. The Engagement manager opens a delivery risk plan to protect the milestone and the client relationship at once. The evidence is unstructured, such as change request threads, structured burn data, contract clauses, and meeting notes.

The AI drafts the response sequence, checks each step against the engagement contract and the manager's commercial authority, and stages only actions that stay inside it. It returns the ordered steps, the commitment each would create, and the contract clause it rests on. It flags a step that would concede scope without a change order, a burn figure contradicted by timesheets, or a credit beyond the manager's mandate. It commits nothing on its own.

The Engagement manager approves, edits, rejects, or returns each staged step before anything reaches the client. The Partner sponsor enters only when the response commits fee relief, alters contracted scope, or raises a legal exposure. Decision authority remains with the accountable human on the engagement. The plan records each approval, the override reason, and the clause that was applied to the milestone.

Where the value comes from

Every hour the Engagement manager spends reconstructing a scope dispute is an hour not spent on the delivery itself. Lower handling time per delivery risk plan is the gain that appears first, because the staged response and its contract basis arrive together. The manager keeps the commercial call, minus the reconstruction work. On a fixed-fee engagement, those hours are margin rather than billable work.

Three inputs make the case measurable: annual plan volume, baseline minutes per plan, and the fully loaded hourly cost of the engagement role. Run through `transaction_based_time_saving` with benchmark reduction, scope, adoption, and confidence factors, they produce the annual figure. Workflow logs, the acceptance rate on staged steps, and recorded override reasons show how much of it is genuine.

Both `review_time_reduction` and the headline benchmark draw on the same manager minutes, so only one of them can be counted. `error_rework_reduction` monetizes through error rework cost avoidance once the firm measures its own rework rate and the cost of a reworked deliverable. None of `process_consistency`, `decision_traceability`, `exception_visibility`, or `compliance_support` carries a monetization path, so all stay assurance indicators. That boundary is what makes the claimed value defensible.

How work changes

For the Engagement manager, manual gathering, duplicate checking, status chasing, and evidence preparation decline. The role spends less time assembling the delivery risk task plan from disconnected systems. Routine formatting of approval notes and execution summaries also reduces. This lowers repetitive coordination effort for each reviewed item.

Structured review work increases. The Engagement manager checks the proposed task plan, validates policy fit, and decides whether each controlled action can proceed. The role also reviews override logs when the agent stops or escalates. This creates a more formal pattern of exception supervision.

The Partner sponsor participates only when thresholds require extra authority or specialist judgment. That may include high cost, compliance exposure, customer harm, safety concern, or legal sensitivity in Consulting. The secondary role reviews the exception, not every routine item. This keeps specialist effort focused on cases with material exposure.

Required skills include policy interpretation, exception review, audit reasoning, and structured feedback. Accountability stays with the human approver because the AI prepares action rather than owning authority. Freed hours are monetizable when managers remove backlog, avoid hiring, or reduce outsourced handling for the same work. Otherwise, the benefit remains capacity relief.
